  • Travel time: pickers may spend 40 to 60 percent of a shift walking or riding. Every avoidable metre repeats thousands of times a day.

  • Map the top 200 SKUs by pick frequency against their pick-face locations.

  • Watch three picks end to end and time every stop, wait, search, or awkward movement.

  • Count “moves per unit” from goods-in to despatch for a sample of orders.

  • Review the labour heat map at different points in the day and compare it with the workload profile.

  • If labour location and workload location do not match, layout is probably forcing inefficient deployment.

Three fixes that usually pay back fastest

Start with the interventions that unlock flow without major capital spend.

  • Slotting reset: re-slot by velocity every six months and put A-movers where the demand actually is.

  • Forward pick redesign: create a compact forward-pick area for A- and B-movers and build the replenishment routine around it.

  • Zone rebalancing: adjust physical zones to match today’s mix, especially where e-commerce, pallet-out, returns, or VAS have changed.
